Strategy without shipping is just expensive opinion. We work the other way around.

Operating Principles
  1. We measure in shipped value, not slide count.

    Most consulting engagements end with a deck. Ours end with something in production. The deliverable from a Build is a system your team can extend, not a binder of recommendations to interpret.

    We will not write you a 60-page strategy document. They take three months and get filed.

  2. Smaller bets, sooner.

    Eighteen-month transformations sound bold and they fail predictably. We push for the smallest meaningful slice (the one production user, the one shipped feature) that proves or disproves the thesis. Everything else is sequenced behind that.

    We will not propose a roadmap whose first measurable outcome is more than 90 days away.

  3. Your team has to own it.

    When we leave, capability stays. We pair, we document, we hand off the keys to systems your people can run without us. Anything else is dependency theater.

    We will not architect anything we know your team cannot maintain.

Workshopthe bet

What happens

Two days of working sessions with the people who'll have to live with the answer: operators, line leaders, whoever owns the P&L being affected. We map your operating reality (where the leverage is, what the constraints are), surface the AI bets actually worth making, and rule out the ones that look attractive but aren't. The output is opinionated. We tell you what we think you should not do.

What we need from you
  • The right people in the room (not just executives, but the people whose work changes)
  • Honest access to current pain points and what has already been tried
  • A willingness to leave with fewer ideas than you came in with
What you leave with

A ranked shortlist of AI bets, an explicit no-list, and a clear answer to "what should we do first."

Roadmapthe path

What happens

We take the chosen bet from Workshop and break it into shippable milestones with effort estimates, integration points, and a measurable success target. The artifact is a written plan: narrative paragraphs, not bullets and slides. It is the document your team can hand to a contractor or hire against.

What we need from you
  • Access to current systems and the people who maintain them (briefly; we are not auditing)
  • A clear decision-maker on scope tradeoffs
  • An honest target metric we can write the plan against
What you leave with

A build plan your team or ours can execute, scoped to a first measurable outcome inside a quarter.

03 · frame

Buildthe structure

What happens

We pair with your team to ship the first milestone end-to-end. We work in your stack, against your data, with your engineers, not as a vendor delivering a black box. You own the code, the data, the integrations, and the relationship the day we leave. No subscription dependencies, no platform lock-in.

What we need from you
  • An engineering counterpart on your side (we won't take a project where we are the only engineers)
  • Access to production data, at minimum a representative sample under whatever NDA structure you need
  • Stakeholder availability for weekly demos, not monthly status reports
What you leave with

Something running in production, a team that knows how to extend it, and the next milestone scoped if you want to keep going.

Groundwork AI is small on purpose. I'd rather take a few engagements seriously than spread thin across many. If you're considering an AI initiative and want a frank conversation about whether we're the right fit, whether you should hire in-house, or wait, or do nothing, I'm happy to have it.
